Comment cette aventure de création d’un réseau de Coachs Internes a-t-elle démarré ?

La coordinatrice du projet nous confie qu’ils étaient convaincus de l’efficacité de ces accompagnements en coaching.
En effet, ces accompagnements avaient permis aux équipes et individus de cette organisation, de gagner en autonomie, en prise de hauteur, en cohésion d’équipe et en qualités relationnelles.
Fort de ces expériences, les Dirigeants et la Direction des Ressources Humaines de cette structure, observant les effets positifs sur leurs équipes, ont souhaité déployer plus massivement cette approche et de faire appel à des ressources internes à l’hôpital. Pour ce faire, Ils décident de proposer à leurs salariés, sur la base du volontariat, de se former au coaching.
Ce dispositif a donc été pensé et dimensionné de manière à former 18 coachs internes et ainsi pouvoir gagner en autonomie, en souplesse et en rapidité d’intervention.

En effet, les « Clés du Coaching » de Coaching Ways France propose un accompagnement des participants sur 4 dimensions (individuelle et collective ; subjective et objective). Elle est basée sur la vision intégrale de Ken Wilber, les 8 compétences du Coach selon ICF* et sur une vision systémique apportée par la Spirale Dynamique.
Selon la coordinatrice du projet, tous les ingrédients étaient réunis, une formation complète et certifiante de Coach Professionnel, titre RNCP niveau 2 et accréditée ACTP, par la Fédération Internationale de Coaching ICF.
Qui plus est, elle ajoute, ces 21 jours ont été exclusivement animés par des professionnels du coaching. Selon elle, cette particularité de Coaching Ways France Executive était fondamentale pour eux. Les participants n’ont eu affaire qu’avec des Formateurs/Coachs en activité, certifiés PCC* ou MCC* chez ICF*. Gilles également qui les a accompagnés sur tout le parcours a qualifié leur investissement de remarquable compte tenu du contexte dans lequel la formation s’est déroulée (pandémie de COVID). Quels sont les facteurs clés de succès d’un tel projet ?

Sur le fond, prendre en compte :
- La position particulière d’un coach interne qui fait partie intégrante du système dans lequel il est amené à intervenir (questionnement sur la confidentialité, la légitimité ou encore le risque d’instrumentalisation…).
- La difficulté de faire cohabiter cette nouvelle activité de Coach Interne avec la mission principale déjà très accaparante (l’organisation personnelle mais également la relation et le positionnement de la ligne hiérarchique…).

- Ce comité de pilotage a eu ensuite pour mission de recruter les futurs participants à la formation « Les Clés du Coaching », à travers des entretiens et des critères précis. Ceux-ci sélectionnés, parmi plus de 60 volontaires, ont été les personnes les plus motivées et ayant démontré le plus d’aptitudes à déployer les compétences du Coach professionnel (telles que définies par ICF*).

Les objectifs peuvent être de différents ordres : fluidifier leur mode de fonctionnement au quotidien, travailler sur le projet et comment renforcer l’adhésion des équipes, accompagner les transformations.
La finalité est de leur permettre d’imaginer des options puis de s’engager dans des actions visant à optimiser l’organisation, les méthodes, la qualité de travail des équipes. L’enjeu à long terme et qu’ils puissent après le coaching continuer à travailler ensemble en mode coach pour mieux communiquer et mieux se comprendre.
La résolution de conflit n’est pas dans le périmètre des Coachs internes, dans ce cas-là, le Coach redirige ses coachés vers de la conciliation, également en interne au sein du l’hôpital.
Enfin les Coachs internes sont accompagnés par de la supervision, pour leur permettre de déposer leur propre limite et trouver eux-aussi des options pour poursuivre leur mission, auprès des paires qu’ils accompagnent.
